Apesar dos tempos difíceis em termos de conjuntura económica em que vivemos, foram vários os objetivos que conseguimos atingir, durante este ano. Ou seja: • Modificámos o mix de geografias que contribuem para o total das receitas. Diminuimos o peso da Ibéria e aumentamos o peso em mercados emergentes, como é o caso do mercado brasileiro, e ao mesmo tempo, continuamos a aumentar o peso nos países maduros da Europa Central; • Na área de construções metálicas ganhámos obras de grande relevância, que revelam as vantagens competitivas do Grupo, e ao mesmo tempo aumentam a nossa experência e nos dá know-how para continuar a apresentar soluções inovadoras de qualidade que acrescentam valor e nos diferenciam no mercado global. Das obras ganhas, podemos destacar algumas, como a Scotland’s National Arena (Glasgow, Escócia), a Birmingham New Street (Inglaterra), o King Abdullah Financial District (Arábia Saudita), a BBVA headquaters (Espanha), o Estádio do Lille (França) e finalmente no Brasil, as obras dos estádios de Castelão (Fortaleza), Fonte Nova (Salvador) e Grêmio (Porto Alegre); • Na área de energia solar, que conta já com um total de 150 MW instalados globalmente, destacamos alguns dos pro- jetos de mais relevo durante 2011, como por exemplo o primeiro projeto na Índia (25 MWp), a construção de 22 MWp em Portugal para o Fundo de Infraestruturas do BNP Paribas, a instalação de 5 MWp na Normadia num antigo campo de guerra da 2.ª Guerra Mundial, e finalmente a criação e lançamento da marca MPrime que será distribuidor especializado da Martifer Solar. Atualmente a Martifer Solar está presente na Europa (Espanha, Itália, Grécia, Bélgica, França, República Checa, Eslováquia e Reino Unido), na América do Norte e América Latina (Estados Unidos, Canadá, México e Chile), em África (Cabo Verde, Moçambique e África do Sul) e na Ásia (Índia, Emirados Árabes Unidos e Singapura), e conta com uma carteira de encomendas de aproximadamente 250 milhões de euros; • O plano de venda de ativos “non-core” do Grupo continua a ser implementada, e como planeado para 2011, foi realizada a venda de alguns parques (54 MW) já em operação e pronto a ser construído (ready-to-build), na Polónia num total de 87,3 milhões de euros. Em suma, no ano 2011 que está já quase a terminar, conseguimos atingir muitos dos nossos targets. Agora só já pensamos em 2012… em que continuaremos a perseguir o objetivo de nos tornarmos cada vez mais mais eficientes e competitivos num mercado que, para nós, já é GLOBAL. Despite the difficult times we live in, regarding economic conjuncture, there were several goals we managed to achieve during the year. Meaning: • We changed the geography mix that contributes to total revenues. We reduced the weight of Iberia and increased the weight of emerging markets, such as Brazil, and at the same time, we continue to reinforce the weight of mature markets in Central Europe; • In the metallic constructions area, we were awarded with projects of great relevance, and that reveal the competitive advantages of the Group, and at the same time, increase our experience and give us know how to continuously present quality and innovative solutions, that add value and differentiate us in the global market. From the awarded projects, we highlight the following: Scotland’s National Arena (Glasgow, Scotland), Birmingham New Street (England), King Abdullah Financial District (Saudi Arabia), BBVA headquaters (Spain), Lille Stadium (France) and finally in Brasil, the projects of the stadiums: Castelão (Fortaleza), Fonte Nova (Salvador) and Grêmio (Porto Alegre). • In the solar energy area, which has already more than 150 MW installed worldwide, we highlight some of the most important projects in 2011, such as the first project in India (25 MWp), the construction in Portugal of 22 MWp for the BNP Paribas Infrastructure Fund, the installation of 5 MWp in Normandy in an old World War II military field, and finally the creation and launching of MPrime Brand, the specialized distributer in Martifer Solar. Currently, Martifer Solar is present in Europe (Portugal, Spain, Italy, Greece, Belgium, France, Czech Republic, Slovakia and UK), North and Latin America (USA, Canada Mexico and Chile), Africa (Cape Verde, Mozambique and South Africa) and Asia (India, United Arab Emirates and Singapore), and its order book totals 250 million euros; • The Group’s non-core asset selling plan is still being implemented, and as planned for 2011, the sale of some farms (54 MW) in operation and ready-to-build, in Poland, totalling 87.3 million Euros was concluded. Summing up, in the year of 2011 which is almost in the end, we were able to achieve many of our targets. Jorge Martins CEO of Martifer Group portugal e a crise portugal and the crisis 2011 ficará marcado como o ano em que Portugal teve que pedir ajuda à União Europeia e ao FMI para não entrar em rutura financeira, e viu a dívida soberana, bem como os principais bancos portugueses serem classificados como “lixo”, retirando-nos a capacidade de recorrer aos mercados financeiros. Sem a ajuda externa, Portugal não teria sido capaz de cumprir os seus compromissos externamente, mas também não teria tido a capacidade de pagar aos seus fornecedores, bem como os salários dos funcionários públicos. Os efeitos seriam catastróficos, mas será que o perigo já passou? Portugal tem que implementar um rigoroso programa para cumprir com as metas de redução do deficit e da dívida, que passará pelo inevitável aumento de impostos, que já estamos a sentir mas que se irá acentuar, corte na despesa pública antes que se destrua o que falta da economia e ainda um ambicioso programa de privatizações de forma a solver parte dos compromissos. Tudo isto é importante mas de nada serve se a economia não responder favoravelmente. Para que isso aconteça são necessárias duas conquistas fundamentais: fortalecer o sistema financeiro português para que deixe de ser “lixo” e, não menos importante, fomentar o crescimento das exportações e a redução das importações. 4 mnews | dezembro december 2011 | n.05 Todos sentimos as preocupações dos vários bancos para atingir o primeiro, através do crescimento das taxas de juros para incentivar os depósitos e, simultaneamente, reduzir o crédito concedido, o que não é fácil num momento em que a economia não ajuda. Paralelamente, os bancos estão também a alienar parte dos seus ativos, para dessa forma obter meios libertos que permitam a melhoria de rácios de solvabilidade, perspetivando-se também para alguns a necessidade de aumento de capital, mas será desejável que tenham a capacidade de atrair investidores, para que tal seja, dentro do clima de confiança crescente no sistema financeiro português. Mas a grande questão é: como podemos aumentar as exportações e diminuir as importações, se já não dispomos de mecanismos de desvalorização cambial, que tanto ajudaram no passado para o reequilíbrio da balança de pagamentos, e nem sequer podemos impor taxas alfandegárias aos produtos importados? Se o Euro nos trouxe as taxas de juro baixas, também nos viciou no crédito barato e conduziu-nos à situação em que hoje vivemos. Que caminho seguir? Será a saída do euro inevitável? Deverão ser praticadas medidas que nos permitam restabelecer a competitividade das nossas exportações sem ter que sair do Euro. A desvalorização da moeda provoca a subida dos preços das importações e a descida dos preços dos bens e serviços exportados reestabelecendo a competitividade externa dos produtos, mas por outro lado provoca a queda dos salários reais por via da inflação. Não dispondo do mecanismo cambial para equilibrar as contas externas, só nos resta reduzir os custos dos bens e serviços para podermos exportar mais. Fala-se na redução da taxa social única como uma medida que possa ajudar, mas será suficiente? Não me parece suficiente a menos que seja cortada radicalmente. Depois implica que outros impostos tenham de aumentar, tais como o IVA que se traduzirá numa efetiva redução dos salários reais, mas com um risco, pois à medida que o IVA português sobe, aumenta a diferença para o IVA em Espanha, aqui mesmo ao lado, fazendo aumentar o incentivo para que o consumidor final faça as suas compras em Espanha. Não será difícil imaginar porque é que a desertificação do interior do país começou, cresceu e se vai acentuar. Com tantos efeitos colaterais, teremos de ser todos nós a tomar individualmente decisões que ajudem a solucionar este problema para que, em conjunto, consigamos ultrapassar a crise: 2011 will be remembered as the year when Portugal had to request for bailout to the European Union and the IMF, in order to avoid financial rupture, and saw its sovereign debt, as well as the main Portuguese banks, downgraded to junk, retrieving our ability to resort to the financial markets. Without external help, Portugal would not be able to comply with its external obligations, but it would also be incapable of paying its suppliers, as well as the salaries of government employees.The effects would be catastrophic, but did the danger pass? Portugal needs to implement a strict program to comply with the deficit and debt reduction goals, which will lead to an inevitable increase in taxes that we are already experiencing, but will be accentuated, cuts in public spending before destroying what’s left in the economy, and also an ambitious program of privatisations in order to comply with some of the requirements. All this is important, but it will not be useful if the economy doesn’t respond favourably. In order to do so, two crucial conquests are necessary: to strengthen the Portuguese financial system, so it stops being junk-rated and, as important as that, to foster the growth of exports and reduction of the imports. We all feel the concerns of the several banks in achieving the first goal, by increasing interest rates in order to stimulate deposits and, at the same time, reduce credit, which is not easy in a moment when the economy doesn’t help. In parallel, banks are also selling some of their assets, so they can have means to increase solvability ratios. Some of them may also need a share capital increase, but it would be desirable to attract investors in a growing trust climate in the Portuguese financial system. But the big issue is: how can we increase exports and reduce imports if we don’t have mechanisms for devaluation, that had helped us in the past, for balancing the payments scale, and can’t even collect duties to imported products? If the Euro brought low interst rates, it has also addicted us to cheap credit and led us to the situation we live in today. What is the path to follow? Will it be inevitable to leave the Euro? Measures should be taken to allow us to re-establish the competitiveness of our exports without leaving the Euro. Devaluation brings higher import prices and lower export costs, re-establishing external competitiveness of the products, but it also causes lower salaries via inflation. Lacking the exchange rate mechanism to balance the external accounts, we can only reduce costs of goods and services so we can export more. A reduction in the single social tax is referred as a helping measure, but will it be enough? I don’t believe it is enough, unless if it is a radical cut. Also, it implies the increase on other taxes, such as VAT, which will translate in an effective reduction of salaries, and with an additional risk: as the Portuguese VAT keeps rising, the difference between the VAT in Portugal and Spain, right next door, is also growing, increasing the incentives for the final consumer to buy products in Spain. It is not hard to imagine how the desertification of the interior began, has grown and will be accentuated. With so many collateral damages, we will have to take individual decisions that help us solve this problem, in order to, together, solve this crisis: 1. to reduce the costs of consuming, both personally and professionally. Saving for surviving 2. to be more productive 3. to prefer national products over imported ones 4. to suggest Portuguese products to those who visit Portugal, and also for the ones who live here 5. to deposit savings in Portuguese headquartered banks 6. to pay debts to banks as soon as possible 7. to be innovative mnews | dezembro december 2011 | n.05 5 EN Entrevista | Interview ... a estratégia definida é a assumpção dessa robustez e confiança de que queremos ser um Grupo industrial, cada vez mais internacional. ... the strategy defined is the assumption of this strength and confidence that we want to be an increasingly international industrial Group. Desde abril, acumula também funções de CFO da Martifer Metallic Constructions. Numa entrevista em que a estratégia do Grupo é um dos temas principais, saiba quais as caraterísticas que o gestor considera diferenciadoras na Martifer e quais os principais desafios que a empresa terá de enfrentar nos próximos anos. 6 mnews | dezembro december 2011 | n.05 Mário Couto has been the CFO of Martifer Group for two and a half years. Since April, he also combines the function of Martifer Metallic Constructions’ CFO. In an interview where the Group’s strategy is one of the main subjects, learn which of Martifer’s characteristics are considered differentiating by the manager, and which are the main challenges the company will have to face in the next few years. MNEWS | Assistimos, recentemente, a um update da estratégia do grupo Martifer, consolidando o seu objetivo de focalização nas suas duas áreas core: construção metálica e solar. Quais são os principais objetivos desta estratégia? MÁRIO COUTO | Os principais objetivos desta es- tratégia são dois. Em primeiro lugar, a identificação da Martifer como um player industrial, internacional e de engenharia, e, em segundo lugar, alinhamento, isto é. a focalização nas atividades onde temos maiores competências técnicas e vantagens competitivas e comparativas. MN | Se é certo que as construções metálicas são a área de base do Grupo, é também uma realidade que a Martifer há muito ultrapassou o estatuto de empresa de construção metálica. Esta estratégia significa um retrocesso no caminho da empresa? MC | Na sociedade portuguesa temos tendência para julgamos tudo de uma forma maniqueísta – ora tudo é muito bom, ora tudo é muito mau. É o nosso lado latino e emotivo a comandar. Em relação à pergunta que me fez, há um imediato julgamento de que vender ou focar é sinónimo de retrocesso, enquanto crescer e diversificar significa expansão. A Martifer teve a coragem e a ousadia de arriscar e investir em novos negócios, e a humildade de reconhecer que algumas das decisões não correram conforme esperado. Os erros foram assumidos, e, fruto dessas experiências, a Martifer tornou-se hoje um Grupo mais forte, melhor preparado e mais humilde para enfrentar o futuro. Em conclusão, consideramos que a estratégia definida é a assumpção dessa robustez e confiança de que queremos ser um Grupo industrial, cada vez mais internacional. MN | Para além do grande esforço em diminuir a dívida do Grupo nas suas atividades, que mais medidas importantes são hoje máximas ao nível da gestão? Em termos operacionais e de eficiência há um caminho também de melhorias. MC | Hoje, na Martifer, dizemos que há vida para além da dívida. O plano de redução de dívida foi assumido, e mantemos o objetivo publicado no nosso documento estratégico disponível no nosso site, e que pode ser materializado no rácio da dívida total sobre os dos resultados operacionais antes de amortizações e depreciações inferior a 4 (ou seja, Net Debt/EBITDA < 4). Em termos operacionais, o ano de 2011 foi um ano muito importante para nós e quase poderia dizê-lo de transição. Na área da construção metálica, focámo-nos ainda mais em termos de procura de projetos de dimensão e complexidade adequados à nossa experiência, estamos a criar bases sólidas para abraçar o Brasil como geografia sustentável para o nosso negócio no futuro, e demos início ao programa ‘New Step’ com o objetivo de melhorar o nosso layout produtivo, gestão contratual e otimização de processos. Na área solar, lançamos a MPrime como segmento de negócio focado na distribuição, vamos consolidar a nossa atividade nos Estados Unidos, estamos a desenvolver cerca de 30 MW de projetos solares fotovoltaicos em Portugal e continuamos a instalar parques em vários países europeus em regime de EPC (Engineering, Procurement and Construction). No acompanhamento dos negócios e atividades destas duas áreas, é também importante o papel dos serviços de suporte do grupo Martifer, que têm de estar cada vez mais perto do ‘negócio’, numa lógica de solidariedade e entreajuda cada vez mais importante na resolução dos problemas. Sinto hoje esta preocupação e acredito que já em 2012 sentiremos os seus respetivos frutos. MN | Quais serão os maiores desafios para o Grupo nos próximos anos? MC | Destaco dois grandes desafios. O primeiro: con- ciliar liderança com gestão. A liderança que olha para fora, encontra oportunidades, caminhos alternativos, focando-se fundamentalmente no futuro da organização; e a gestão, que olha mais para dentro, para cada colaborador, para as suas necessidades e motivações e foca-se no cumprimento dos objetivos estabelecidos anualmente. O sucesso das grandes organizações está na simbiose destas duas grandes tarefas, normalmente exercidas por pessoas com perfis diferentes, mas complementares. O segundo: no mundo global em que vivemos, as pessoas fazem, cada vez mais, a diferença nas organizações. Foi publicado recentemente o maior estudo sobre a responsabilidade dos gestores na contribuição dos resultados das empresas. Duas grandes conclusões: a motivação e a paixão com que os colaboradores exercem a sua atividade são cruciais no desempenho global das empresas. E, paradoxalmente, há duas questões que contribuem fundamentalmente para a motivação a primeira ‘Nos últimos 7 dias recebi reconhecimento ou elogios por fazer um bom trabalho?’ e a segunda: ‘O meu chefe parece preocupar-se comigo, enquanto pessoa?’. Eu acho que estas duas questões deverão fazer-nos pensar, refletir e, com toda a humildade, reconhecer que temos um enorme trabalho pela frente. MN | A Martifer é hoje considerada um grupo mul- tinacional, com presença em diversas geografias. Este crescimento geográfico é positivo para o Grupo? Não estará demasiado dispersa geograficamente? MC | Em termos de dispersão geográfica, é impor- tante separarmos as duas áreas de negócio. Na área solar, os resultados alcançados têm demonstrado que as competências da Martifer Solar – engenharia, agilidade, adaptação, cumprimento de prazos – são exportáveis. Isto significa que a dispersão geográfica faz sentido e potencia os resultados. Na área da construção metálica, podemos separar duas vertentes em termos de dispersão geográfica: capacidade de execução de projetos versus capacidade industrial local. A nossa experiência demonstra que somos capazes de executar projetos em geografias distintas e, portanto, faz sentido a dispersão geográfica naquilo a que chamamos internamente “países de visita”, isto é, países em que executamos projetos sem termos necessariamente unidades industriais de fabrico. Neste ‘novo mundo’, as empresas que melhor poderão aproveitar as oportunidades ou ultrapassar as dificuldades serão aquelas mais robustas em termos de estrutura de capitais (ou seja, menor dívida) e com colaboradores mais resilientes e audazes. Eu acho que a Martifer tem estas duas qualidades: audácia e capacidade de responder, de forma saudável e com otimismo, a cenários adversos. MN | Como é que vê o futuro de Portugal? Acredita que há saídas para esta crise? MC | Sinceramente, acho que Portugal tem futuro se mos fábricas em todas as geografias onde atuamos e, portanto, a concentração em três ou quatro pólos estrategicamente localizados poderá ser suficiente para fornecer as estruturas metálicas necessárias. MN | Recentemente acumulou as funções de CFO do Grupo com a de CFO da área de construção metálica. Falando sobre esta área em particular, quais são os principais objetivos estratégicos da Martifer Metallic Constructions para os próximos anos? MC | Os principais objetivos são quatro. Primeiro: terminar a fusão e integração da Martifer Energia na Martifer Construções em Portugal e, organicamente, termos apenas uma sociedade, com naturais sinergias e poupança em termos de estruturas de suporte. Segundo: iniciar a atividade no Brasil, com presença e capacidade industrial instalada em S. Paulo.Terceiro: consolidar da nossa posição em mercados Europeus (ex.º. Reino Unido, França, entre outros), cada vez mais fora da Península Ibérica. Quarto: ser inovador, criativo e desenvolver relações de confiança como parceiro natural em projetos industriais e de engenharia. 8 mnews | dezembro december 2011 | n.05 MN | África, Europa e Brasil foram apontados como os principais mercados desta área, quais as razões que levam a Martifer a apostar nestes mercados? Quais as vantagens competitivas e o que diferencia a Martifer relativamente à concorrência? MC | Naturalmente que as afinidades históricas e culturais criam laços e potenciam a comunicação entre os países. Por isso, olhamos para os Países Africanos de Língua Portuguesa e para o Brasil como geografias onde normalmente somos bem recebidos, sentimo-nos bem e portanto temos todas as condições para desenvolver o nosso trabalho com bons resultados. Claramente, estes mercados têm de ser vistos como uma extensão do mercado nacional, e, quando estamos presentes, é importante participar institucionalmente e com acompanhamento de quadros de topo. Ainda em África, temos também aproveitado as oportunidades que nos aparecem, como por exemplo a construção da fábrica da Renault em Marrocos e a construção de uma Ponte nos Camarões. A Europa, quer na área de negócio da construção metálica, quer na área solar, é vista como uma geografia natural de expansão, temperada com a participação de quadros portugueses, que abraçam a carreira internacional, e quadros locais recrutados em cada uma das geografias. Apostamos nestes três pilares geográficos por sentirmos que os nossos clientes nos reconhecem três caraterísticas: fácil mobilidade e adaptação, capacidade de projeto e de execução, e cumprimento de prazos. MN | Apesar do clima económico hoje em dia em Portugal, a Martifer tem caraterísticas para ser uma das principais empresas a conseguir contornar a situação? Duas caraterísticas mais a diferenciam? MC | A Martifer conseguiu crescer a uma taxa média de 30 % por ano na última década, enquanto Portugal, também entre 2000 e 2010, cresceu apenas 2,2 % em termos de PIB real per capita. O prof. Ernâni Lopes tinha uma frase extraordinária: ‘o que tem de ser feito, deve ser feito, quanto mais depressa melhor’. Eu acho que o grupo Martifer tem tido essa capacidade: tomar decisões, arriscar, avançar, recuar; no fundo adaptar-se a um mundo cada vez mais imprevisível. Acredito profundamente na teoria dos ‘cisnes negros’: existem acontecimen- tomar consciência que está doente e que necessita de ser tratado. No mundo das empresas, há uma analogia muito conhecida que diz:‘quando estamos num buraco, a primeira coisa que devemos fazer é parar de cavar…’. Ora, não há ninguém que consiga, ano após ano, ganhar 10 e gastar 15. O que aconteceu é que conseguimos antecipar a riqueza das próximas gerações. Antigamente, os nossos antepassados deixavam terras e dinheiro aos seus descendentes. Nós, se continuarmos assim, vamos deixar aos nossos filhos dívidas e défices. Acho que fizemos coisas extraordinárias, temos condições de vida hoje muito melhores e, portanto, temos que nos consciencializar que agora é tempo de ‘pagar as contas’. Em minha opinião, isto implica uma revolução cultural; a nossa vida terá de ser mais frugal, mais poupada e menos material. Se não o fizermos todos, de forma voluntária e coletiva, vamos ter muitas dificuldades e não sairemos da crise. O ser humano está disposto a fazer sacrifícios na sua vida se acreditar que há um caminho e que esse caminho faz sentido para si, para a sua família e para o seu futuro. Portugal precisa que, coletivamente, lhe seja comunicado esse caminho. Acho que os dirigentes atuais de Portugal têm agora um grande desafio de patriotismo e de abdicação de ambições pessoais em favor do futuro de Portugal. Se o fizerem e forem rigorosos na implementação do programa, todos trabalharemos alinhados. E há uma coisa que sabemos do trabalho em equipa: atinge sempre os objetivos e reforça as relações entre os seus membros. MNEWS | We have recently witnessed an update in Martifer Group’s strategy, consolidating its strategy of focusing on its two core areas: metallic constructions and solar. What are the main objectives of this strategy? MÁRIO COUTO | There are two main objectives. Firstly, the identification of Martifer as an industrial, international and engineering player, and secondly, organisational alignment, i.e., the focusing on activities in which we have greater technical skills and greater competitive and comparative advantages. MN | While it is true that metallic constructions are the base area of the Group, it is also a reality that Martifer has long surpassed the status of being a metallic constructions company. Does this strategy mean a setback in the company’s path? MC | In Portuguese society we tend to judge everything in a Manichean manner - one minute everything is really good, and the next everything is very bad. It is our Latin and emotional side leading. Regarding the question that you asked, there is an immediate judgement that selling or focusing is a synonym for retrogression, whereas growth and diversification means expansion. Martifer had the courage and boldness to take risks and invest in new businesses, and the humbleness to recognise that some of the decisions did not go as expected. Mistakes were made, and as a result of these experiences, Martifer has now become a stronger Group, one which is better prepared and more humble to face the future. In short, we believe that the strategy defined is the assumption of this strength and confidence that we want to be an increasingly international industrial Group. MN | In addition to the great effort made to reduce the debt of the Group in its activities, what other important measures are now at the top of the Management list? In Operational and Efficiency terms, there is also room for improvement. MC | Today, at Martifer, we say that there is life after debt. The debt reduction plan was accepted, and we have put the published objective in our strategic document available on our website, and which can be materialized in the ratio for total debt over operating income before amortisations and depreciation of less than 4 (meaning, Net Debt / EBITDA <4). In operational terms, 2011 was a very important year for us and we could almost say it is one of transition. In the area of metallic constructions, we focused even more in terms of demand for projects of size and complexity which meet our experience, we are creating a solid foundation for embracing Brazil as a sustainable geography for our business in the future, and we have begun the ‘New Step’ programme with the objective of improving our productive layout, contractual management and the optimisation of processes. In the solar area, we have launched MPrime as business segment focused on distribution, we will consolidate our activity in the United States, we are developing approximately 30 MW of photovoltaic solar projects in Portugal and we continue to install solar parks in several European countries under an EPC regime (Engineering, Procurement and Construction). In the following up of the businesses and activities of these two areas, the role of the Martifer Group support services is also important as they have to be closer to the ‘business’, with a solidarity and mutual logic which is ever more important in the resolution of problems.Today I feel this concern and I believe that in 2012 we will feel the respective benefits. MN | What are the biggest challenges for the Group in the coming years? MC | There are two big challenges.The first one is to combine leadership with management. Leadership that looks outwards, finds opportunities, alternative paths, focusing primarily on the future of the organisation; and management, which looks more inwardly to each employee, at their needs and motivations and focuses on meeting the goals set annually.The success of large organisations lies in the symbiosis of these two great tasks normally performed by people with different profiles, but mnews | dezembro december 2011 | n.05 9 who complement each other.The second: in the global world we live in, people are increasingly making the difference in organisations. A major study on the responsibility of managers in the contribution to company results was recently published.Two major conclusions: the motivation and passion with which employees perform their activities are crucial in the overall performance of companies. And, paradoxically, there are basically two issues that contribute to motivation the first: ‘in the last 7 days, have I received any recognition or compliment for doing a good job?’ and the second: ‘is my boss concerned about me, as a person?’ I think that these two questions need to be thought over, reflected on, and, with all humility, recognise that we have a lot of work ahead of us. MN | Today, Martifer is considered to be a Multinational group, present in various geographical areas. Is this geographical growth positive for the Group? Could it not be too spread out? MC | In terms of geographical dispersion, it is important to separate the two business areas. In the solar area, the results have shown that the skills of Martifer Solar - engineering, agility, adaptation, meeting deadlines - are exportable.This means that the geographical dispersion makes sense and enhances results. In the area of metallic constructions, we can separate two strands in terms of geographic dispersion: the capacity to carry out projects versus local industrial capacity. Our experience shows that we are able to carry out projects in different geographical areas, and so the geographical dispersion makes sense in what we internally call “countries of access”, meaning countries in which we execute projects without necessarily having manufacturing plants. It makes no sense to have plants in all the geographical areas in which we operate and, therefore, the concentration in three or four strategically locations may be sufficient to provide the steel structures required. MN | You have currently combined the duties of Group CFO with CFO for the area of metallic construction. Speaking of this area in particular, what are the main strategic objectives for Martifer Metallic Constructions for the coming years? MC | The main objectives are four. First: complete the merger and integration of Martifer Energia with Martifer 10 mnews | dezembro december 2011 | n.05 Construções in Portugal and, organically, only have one company with natural synergies and savings in terms of support structures. Second: start operating in Brazil, with the presence and manufacturing capacity installed in S. Paulo.Third: consolidate our position in European markets (e.g.: UK, France, among others), further away from the Iberian Peninsula. Fourth: be innovative, creative and develop relationships of trust as a natural partner in industrial and engineering projects. MN | Africa, Europe and Brazil were adopted as the main markets for this area. What are the reasons which led Martifer to invest on these markets? What are the competitive advantages and what makes Martifer different from other competitors? MC | Naturally, historical and cultural ties create and enhance communication between the countries. Therefore, we look at the African Portuguese-speaking countries and Brazil as regions where we are generally well received, where we feel good and therefore have all the conditions to develop our work with good results. Clearly, these markets must be seen as an extension of the domestic market, and when we are present, it is important to institutionally participate with follow-up of top staff. Even in Africa, we have also taken advantage of those opportunities that arise, such as the construction of the Renault plant in Morocco and the construction of a Bridge in Cameroon. Europe, both in the business of metallic constructions, and in the solar area, is seen as a natural geographical expansion, seasoned with the participation of Portuguese executives who embrace an international career and recruit local staff in each of the geographic areas. We invest in these three geographical pillars because we feel that our customers recognise three characteristics in us: easy mobility and adaptation, ability to design and implement, and the meeting of deadlines. MN | In spite of the economic climate today in Portugal, does Martifer have characteristics to be one of the main companies to surpass this situation? Name two characteristics which make it different. MC | Martifer has grown at an average rate of 30 % a year in the last decade, while in Portugal, also between 2000 and 2010, it grew only 2.2 % in terms of real GDP per capita. Prof. Ernâni Lopes had an extraordinary phrase: ‘what must be done, should be done, as soon as possible’. I think that Martifer group has been having this capacity: to take decisions, take risks, move forward, move back; in short, adapt to a world which is ever more unpredictable. I strongly believe in the theory of the ‘black swans’: there are unexpected, disruptive events which are happening more often. In this ‘new world’, companies which will make the most out of opportunities or will surpass difficulties are those which are more solid in terms of capital structure (meaning less debt) and which have more resilient and bold employees. I think that Martifer has these two qualities: boldness and ability to respond, in a healthy and optimistic manner, to adverse scenarios. MÁRIO COUTO 42 ANOS | 42 YEARS OF AGE CFO do Grupo Martifer CFO of Martifer Group MN | How do you see the future in Portugal? Do you believe there is a way out of this crisis? MC | I honestly think Portugal will have a bright future if it realises that it is sick and needs to be treated. In the world of companies, there is a very well-known analogy which says: ‘when we are in a hole, the first thing we have to do is stop digging…’. Now, there is no one that can earn 10 and spend 15, year after year. What has happened is that we have managed to anticipate the riches of the next generation. Before, our ancestors would leave land and money to their descendent. If we continue like this, we will leave our children with debt and deficits. I think that we have done extraordinary things, we have much better living conditions today and so we have to realise that now is the time to ‘pay the bills’. In my opinion, this means a cultural revolution; our life will have to be more frugal, less material and us saving more. If we all do not do this in a voluntary and collective manner, we are going to experience difficulties and we will not get out of this crisis. Humans are willing to make sacrifices in life if they believe that there is a path and that this path makes sense to them, to their family and to their future. Portugal needs this path to be communicated to it collectively. I think the current leaders in Portugal now have a huge challenge of patriotism and are willing to forsake their personal ambitions in favour of the future of Portugal. Se recuarmos até há pouco mais de três anos atrás, em 2008, quando os mercados financeiros estavam ainda a acordar do choque que foi a falência do Banco Lehman Brothers, vemos que a situação em que se vive hoje era, na altura, totalmente impensável. Um país da Zona Euro com a possibilidade de entrar em default? Sim, de facto, essa é uma possibilidade. Atualmente, a Europa está envolvida numa situação de desordem e incertezas, para não dizer mesmo: caótica. Senão, vejamos o que aconteceu recentemente, com a Grécia a considerar um referendo depois do esforço do baylout, conseguido após meses e meses de negociações. Não querendo ser pessimista, poderá mesmo vir a agravar-se no futuro. Generalizando, as condições dos mercados financeiros têm sido muito díficeis, inundadas de incertezas sobre o futuro. E incerteza é a palavra menos querida nos mercados. Por isso, atualmente, as condições para os investidores estão, e citando a revista The Economist, “pretty rotten”. 12 Out of question, it is a challenging task to write for this part of the MNews magazine when by the way it is named Preparing the Future, given the uncertain macroeconomic conditions that we live nowadays. If we set back in time roughly two years, in 2008, financial markets were waking up from the huge shock of the Lehman Brothers Bank’s bankruptcy, thinking of a situation like the one we live nowadays was, at the time, totally out of question. An Euro Zone country entering into default? Yes, that is an open possibility. Nowadays, Europe is involved in disorder and uncertainty situations, not to mention chaos. But see what has happened recently, with Greece out of nowhere deciding to do a referendum right after the huge efforts of bailout, reached after several months of negotiations between state members. Not being pessimistic, the economic environment can get worst in the future. In general, the financial market conditions have been very difficult, crowded with uncertainties about the future. And uncertainty is the word less required in financial markets. Quoting The Economist magazine: “Investors have had a dreadful time in the recent part. É necessário estabilizar a crise da dívida soberana na Europa, de forma a guiar novamente as economias mais desenvolvidas da Europa para taxas de crescimento anuais na ordem dos 2 - 3 %; Será necessário depositar confiança nos atuais líderes políticos. Porém, se o plano traçado nas últimas negociações falhar, teremos duas alternativas: a - permite-se que a grécia entre em default, sem tomar medidas para proteger economias como espanha e itália, de danos colaterais. b - entrar numa estagnação económica, muito ao estilo japonês. sem saber quando irá acabar. Recentemente, a decisão de Mario Draghi, na sua primeira reunião à frente do Banco Central Europeu (BCE), de redução da taxa de referência de 1,50 % para 1,25 %, surpreendeu os mercados financeiros, e demonstrou que a situação na Europa está em direção a uma “recessão suave” e que necessita da tomada de medidas que estimulem a economia e recuperem o nível de confiança nos mercados financeiros. No que diz respeito à microeconomia e ao setor empresarial, só resta uma alternativa, que é trabalhar, tendo sempre todos os riscos atuais bem presentes, e tendo como máximas a diminuição do nível de endividamento e a redução de custos. No caso específico da Martifer, há que acrescentar uma terceira medida: aumentar ainda mais o grau de internacionalização do Grupo. No final do 3.º trimestre de 2011, a Península Ibérica pesava 40 % do volume de negócios, mas espera-se que este peso venha a estar próximo de 10 %, entre 2012 e 2013. For now, the best hope is that the authorities will muddle through. It is necessary to stabilise the European sovereign debt crisis and steer developed economies back on to a path of 2-3 % annual growth. It is necessary to deposit more confidence on the current politic leaders. Though if the plan doesn´t materialize, two situations can occur: a - allowing greece to default chaotically, without protecting bigger economies such as italy and spain from collateral damage b -entering into a japanese-style stagnation, without knowing exactly when it can end. Recently, the decision of Mario Draghi, in its first meeting ruling the European Central Bank (ECB), of changing the interest rate from 1.50 % to 1.25 %, surprised financial markets, and demonstrated that the situation in Europe is in direction to a new “soft recession”. As so it is urgently needed to take measures that can stimulate economy and recover the level of confidence of financial markets. Foi em outubro de 2009, no “Dia do Investidor”, que foi anunciada a decisão estratégica da área de negócio de construções metálicas apostar no mercado brasileiro. No mês de dezembro do mesmo ano, foi iniciado o estudo exaustivo de como seria feita a entrada neste mercado – por crescimento orgânico ou por aquisição, acabando por se decidir pelo crescimento orgânico, com a instalação de uma nova fábrica. Entretanto, e passado pouco mais de dois anos, já podemos dizer:“o Brasil já é uma realidade, não é apenas uma intenção!”. E se as palavras escritas podem deixar algumas dúvidas, com as fotos em baixo já é mais difícil não ficar convencido. Tudo aponta para que a construção da fábrica esteja finalizada em breve, para que em 2012 se possa ter grande parte do ano de atividade, nesta nova unidade industrial de 12 000 toneladas de capacidade. A nova unidade fabril localiza-se no Estado de São Paulo, a 120 km do centro da grande cidade e a caminho da cidade do Rio de Janeiro. A sua localização foi estudada ao pormenor, tem uma rede ferroviária e está num nó da autoestrada. O track-record e o curriculum que a Martifer acumula nos dias de hoje, na área de complexos desportivos e estádios de futebol são notórios. Por exemplo, já no decorrer deste ano a companhia conquistou os projetos da Scotland’s National Arena, da estação Birmingham New Street e do King Abdullah Financial District, que permitem mais visibilidade e credibilidade no processo de bid das obras a que está a concorrer. Atualmente, as estruturas metálicas para o Brasil estão a ser fornecidas pelas unidades fabris de Portugal e despachadas por barco, mas em breve será o pólo industrial local a suportar as necessidades dos país. Porém, os estádios de futebol são apenas a parte mais mediática da estratégia no Brasil, pois, na realidade, o Grupo tem interesse em contribuir para outro tipo de infraestruturas: ferroviárias, pontes metálicas, portos, aeroportos, petroquímicas, etc. O Brasil deverá representar mais de 30 % da carteira de encomendas em 2013. Sendo assim, o Brasil traz não só necessidades específicas ao nível de capacidade industrial própria, como também de gestão. The plant’s construction is evolving quickly. The plant’s construction is expected to be concluded soon, so in 2012 it can be producing during a great part of the year, in this new industrial unit with 12,000 tons capacity. The new unit is located in São Paulo State, within 120 km of the city centre and on the way to Rio de Janeiro. Its location was thoroughly studied; it has a railway and is located near a highway entrance. The track record and the curriculum that Martifer accumulated over the years in the sports complexes and football stadiums area are notable. Therefore, Brazil brings not only specific needs at the industrial capacity level, but also in management. Estas duas atividades permitiram a cerca de 40 colaboradores disfrutar de um dia diferente, em contacto com a natureza. encadernação manual Workshop desenvolvido pela Associação de Solidariedade Social de Lafões Com o objetivo de construir um diário gráfico, os colaboradores do Grupo tiveram contacto com técnicas de serigrafia e colagem. Este tipo de encadernação, totalmente feita à mão, é uma das atividades da ASSOL, uma associação de apoio a adultos com limitações graves devido a deficiência ou doença psiquiátrica crónica e incapacitante. This type of binding, completely handmade, is one of the activities developed by ASSOL, an institution that supports disabled people. Loureiro Professor da Universidade de Coimbra Professor at University of Coimbra knowledge and training in metallic construction A construção metálica em Portugal tem uma história já longa, que remonta aos anos 40 do século XX. Nessa época, esta atividade centrava-se na construção naval, na conceção e fabrico de recipientes sob pressão, de equipamentos de elevação e transporte e de produção de energia. A atividade desenvolvida ao longo de mais de três décadas permitiu desenvolver gerações de técnicos, engenheiros e operários altamente qualificados e conscientes das elevadas exigências do seu trabalho. A revolução dos cravos, que tantos benefícios trouxe para o País, introduziu contudo alguma turbulência no tecido empresarial e contribuiu para o desvanecimento desse conhecimento acumulado. É neste contexto difícil que surge, já na década de 90, a Martifer, empresa inicialmente direcionada para a conceção e construção de estruturas metálicas de edifícios e pontes, e que posteriormente diversificou a atividade. E digo difícil, não só pela escassez no país de pessoal qualificado na área, mas porque ocorreu uma evolução rápida no sentido de maior exigência das normas e códigos de construção aplicáveis a este setor de atividade. Além disso, o mundo globalizou-se, o que aumentou a concorrência. A Martifer enfrenta agora um desafio que é comum à generalidade das empresas nacionais, que consiste no aumento da sua competitividade. A competitividade tem, entre outras, duas traves mestras que são o conhecimento, que potencia a inovação, e a formação profissional dos seus colaboradores, que assegura a produtividade e qualidade na construção. O conhecimento resulta, em grande medida, do trabalho de colaboração com os clientes, os fornecedores e as entidades dos sistemas científico e tecnológico, além da formação dos seus colaboradores. O conhecimento deve ser desenvolvido também internamente, não pode basear-se na compra de equipamentos ou soluções, senão não é concorrencial. O mesmo se pode dizer da formação dos colaboradores, e ter em conta que, atualmente, estes são mais fáceis de formar do que manter nas empresas. The metallic construction in Portugal has a longstanding history, dating back to the 40’s of the twentieth century. At the time this activity was focused on shipbuilding, design and manufacture of pressure vessels, lifting and transport equipment and energy production.The activity developed over more than three decades has allowed the development of generations of engineers and workers, highly trained and aware of the high demands of the job.The Carnation Revolution, which brought so many benefits for the country, introduced however some turbulence in the business and contributed to the fading of that accumulated knowledge. It was in this difficult situation that, in the 90’s, Martifer was born, a company initially targeted for the design and construction of metallic buildings and bridges, that later diversified its activity. I say difficult, not only by the scarcity of qualified personnel in the area, but because there was a rapid evolution towards more demanding standards and building codes applicable to this sector. In addition, the world has gone global, which increased competition. Martifer now faces a challenge that is common to most portuguese companies, which consists of increasing its competitiveness.The competitiveness has, among others, two building blocks: knowledge, that powers innovation; and training of its employees, ensuring productivity and quality in construction.The knowledge is largely a work of collaboration with customers, suppliers and agencies of scientific and technological systems, besides the training of its employees. Designed by Herzog & De Meuron, a recognised Swedish architectural firm, with renowned works around the world, Gerens Hill International is the client for this project. The value of Martifer works amounts to 12 M€ and includes the assembly of approximately 20,000 sqm of façades, 6,000 sqm of which are Blast façades (anti-explosion) and the shades are moulded in composite. The shades have some particularities to be highlighted: in addition to the format, frequently used in the construction of boats and not façades, they are made of a galvanised core structure, coated in plastic and reinforced with glass fibre and have a gel coat finishing. With the objective of obtaining the LEED Gold (awarded to ecological, efficient buildings with environmental concerns), the project’s architecture was designed in a way to increase the building’s efficiency: making the most of the natural lighting, the need for artificial lighting is therefore reduced.
